The IT function of a growing financial services firm with over 800 branches across the country required ways to improve the IT project performance. The challenge was to implement a PM methodology to improve the business alignment of the IT projects as well as improve the project through put i.e. numbers of projects completed by the IT managers.

SOLUTION/SERVICE:

i2m first mapped and analyzed the IT project portfolio consisting of 100+ projects of different sizes across two major domains. A project portfolio management process and methods were defined along with mapping required PM processes and methodology to the project categories. PM methodology was defined along with templates as well as IT solution was developed and deployed to facilitate efficient information and status sharing. All the project managers as well as project leads were trained and mentored on the use of the PM methods and templates. I2m provides complete PMO managed services to the client for portfolio updations, review, and analysis to facilitate decision making. The project reviews processes aligned to the portfolio reviews were implemented along with customized MS excel based solutions. I2m manages the complete portfolio reporting, analysis along with providing insights to the CIO as well as Domain heads for better optimization of available resources, project prioritization and analysis of the delays in the project. The Managed PMO has delivered an 100% increase in project through put so far without making any significant new investments in adding resources.

One of the largest Industry house in India was investing over US$10 billion, in major capital expansion initiative. As an owner organization a need was felt by the corporate function for development of a common Program and Project Management methodology to drive consistency and alignment between 6 diverse business organizations of the group

I2m not only researched the challenges of managing mega projects each of costing US$1 billion in the India but also visited major project sites to understand the complexity and involvement of different stakeholders, contractors, consultant and suppliers in each large endeavour. Based on the Global Standards and Frameworks of PMI® as well as other leading standards, i2m developed a complete Process Manual to manage both Large Mega Project (Programs) as well as capacity expansion projects. i2m carried out a detailed assessment of the challenges at the operational level and defined an improvement road map for the organization. The solution scope included defining the PM Processes and Methods, Pilot Project Implementation, Microsoft EPM deployment and PMO Definition, Implementation and Support services. A major challenge of this engagement was change management and i2m used a combination of on-site and off-shore delivery model and carried out series of intervention on the PM Principles, custom PM Processes and PMO Services across all levels within the department. i2m consultants took on the role of a co-pilot and implemented PM processes and deployed the plans on the EPM System. Support services were provided to the PMO to facilitated them to transition into their support role to track and monitor projects. An Indian multinational pharmaceutical major wants to improve its New Product Development performance. The client had embarked upon defining new processes and structure to facilitate improving time for marketing their products targeted to the US market. The need was to increase the number of new product launches and reduce lead times, through:

  • Development of first generation project mangers
  • Alignment of organizational structure and supporting function including executive functions to the objective

Solution/Service

A detailed assessment of the challenges at the operational level was carried out to identify PM capabilities required across four business units of the organization. A 360 degree PM competency assessment was done to identify and select the first generation Project Mangers for development at the organization. Customized interventions was then designed after selecting the Managers suited for Pharma NPD in general. An 18-day certification program along with pilot implementation was delivered. Mentoring and Coaching, facilitated the participants to map the learning to the real environment. Along with this, intervention was designed and delivered for the functional heads to enable the new PM structure and role. A “Converting Strategy into Action” intervention was designed and delivered for the Senior Management team which included the CEO and the Business Unit Heads and President. To sustain the initiative, training programs were conducted for internal “train the trainer” and to align the team members working on NPD projects. An e-learning content solution was designed and developed to take care of large scale capability deployment. Series of prototype and proof-of-concepts were shared to provide direction to the IT enablement of the new PM function and structure.
